I write about leadership under load: how to steer systems you cannot fully see, with tired people, under incentives you did not design. This is for engineering leaders and senior ICs carrying incidents and crown jewel systems, the ones where a miss has real cost and a clean story matters.

I am the founder and author behind Forged Culture, a leadership system for teams that treat heat as a tool, not a crisis. I design field-tested ways to lead through incidents, not just talk about them.

The promise of Forged Culture is simple: turn heat into signal, conflict into culture, and incidents into receipts.

Behavior first and identity safe. Shame is not the lever here, clear behavior is. You are not asked to become a different person, just to change what you do under load. Smallest test by Friday. Peer confirms by next business day. Escalation protects the system. No therapy cosplay. No compliance theater.

Why the forge: heat makes work possible and pressure gives form. The anvil is public work, the hammer is deliberate pressure in small strikes, tongs are boundaries, quench locks shape, and temper keeps it from shattering under real load.

My focus is practical: AI adoption without craft rot, incident craft, and legibility. I like tools that can be run on a Tuesday, not slogans that sound good in a QBR. Core idea: conflict and incidents are production work, not side quests.

Mechanics

Forged Culture behaves like a small operating system for leadership under load: language, cards, measures, loop.

Shared language: Owner. Time. Witness. Clarify and close with one owner, one timebox, and one witness who confirms completion or calls the miss in the open.

Protocol Deck: 31 one-minute cards, including Incident. Use it to contain heat, make decisions legible, and keep small fractures from becoming culture rot.

Crafting Conflict Vol 1: the reasoning and runbooks behind each move, including the saboteur patterns that show up when teams are under sustained load.

The Illegibility Crisis: how AI-heavy orgs become hard to read, how output stops correlating with understanding, and how to locate where judgment, knowledge, and authority actually live before the window closes.

Forged Playbooks: focused field manuals for standards, governance, and operational doctrine.

Measures: on-time witnessing and how fast you respond after a miss.

Loop: run a move, witness it, adjust, repeat.

What changes becomes visible. Confusion drops. Decisions leave a trail. Reviews move from opinions to receipts. Teams speed up without burning out the careful people.

Start fast: begin with Card 00, the boundary card. It tells you when not to use the deck, when to get a professional, and what to do when you are out of your depth: stop, escalate, pick a better card, then run the smallest move you can witness this week.

Trust

These are not slogans. They come out of years of carrying incidents and teams under real fire, where the gauges lied and people paid the price.

Test

If you cannot answer who owns the decision, by when, and who will witness it, that is the first crack.
